How We Validate MVPs in 12 Weeks
“Talk to 50 customers” plus a landing page is a start, but weak numbers often stay ambiguous: market or execution? Here is exactly what happens.
Why 12 Weeks?
The 12-week window is deliberate. Six weeks is not enough time to build something production-worthy, run paid acquisition, collect meaningful behavioral data, and iterate on what you learn. Twenty-four weeks, on the other hand, is long enough to spend a lot of money optimizing a product that the market never wanted in the first place.
Twelve weeks is the minimum span that lets you do all four things properly: build, distribute, learn, and decide. The structure matters as much as the length. Each phase feeds the next. You cannot run real acquisition without a real product, and you cannot make a credible go/no-go decision without real acquisition data.
Phase 1 (Weeks 1–4): Build Real
The first phase is product delivery. In four weeks, we ship a production-deployed application that real users can access. Not a mockup. Not a Replit prototype. Not a Webflow site with a Typeform behind it. A working product on scalable infrastructure.
What does “production quality” mean in practice? It means the application runs on Azure with CI/CD pipelines, real authentication, a properly designed database schema, error monitoring, and alerting. It means the first user who signs up encounters the same product you would be comfortable showing an enterprise customer. It means the data you collect is less distorted by infrastructure failure modes than in a rushed demo build.
This matters for a reason that is easy to miss: you cannot separate validation signal from product quality signal if the product is unreliable. If users churn after two sessions, you need to know whether they left because the value proposition failed or because the app crashed. Building production quality from day one removes that ambiguity.
The scope of what gets built in four weeks is tightly defined upfront. Our team works with the founder to identify the minimum feature set that actually tests the core hypothesis, not a roadmap of nice-to-haves, but the specific functionality that would prove or disprove whether the product creates real value. Everything else waits.
Phase 2 (Weeks 5–6): Distribution
By week five, the product is live. Phase 2 focuses entirely on getting real users in front of it through paid acquisition on Google and LinkedIn.
This is where our approach diverges sharply from the “talk to 50 people” method. Surveys and interviews produce stated preferences. Paid acquisition produces behavioral data: who clicks, who signs up, who engages, who churns, and at what cost. A cost-per-lead of CHF 8 means something very different from a cost-per-lead of CHF 180. Conversion rate from landing page to signup tells you whether the positioning resonates. Drop-off analysis tells you where the product breaks the promise the acquisition channel made.
Phase 2 also includes sharp positioning work: a landing page built to convert, copy that reflects the specific value claim being tested, and ad creative aligned to the target segment. This is not a generic “tell us about your product” brief. It is informed by the product that was built in Phase 1 and the hypothesis being tested.
The goal of Phase 2 is not to generate revenue. The goal is to generate interpretable data: real users, real behavior, real acquisition costs, at a scale and quality that makes the Phase 3 analysis meaningful.
Phase 3 (Weeks 7–10): Iterate on Data
Phase 3 is where the validation actually happens. The team analyzes the data from Phase 2, cost-per-lead, conversion rates, drop-off points, usage patterns, retention, and makes product decisions based on what the data shows, not what the founder hoped.
The process includes up to three pivot iterations. This is a significant commitment and worth explaining precisely. A pivot iteration is not a redesign. It is a targeted adjustment to the product or positioning in response to a specific data finding, followed by a second round of acquisition to test whether the adjustment moved the metric. For example: if cost-per-lead is reasonable but trial-to-activation is low, the team identifies the drop-off point in the onboarding flow, ships a fix, and reruns acquisition. If the metric moves, you have signal. If it does not, you know more about why.
Three iterations is enough to distinguish between “the hypothesis was wrong” and “the execution was wrong.” It is also a forcing function: with a defined number of iterations and a fixed timeline, the team cannot spend four months in an indefinite optimization loop. The data drives the decision, and the timeline enforces honesty.
Phase 4 (Weeks 11–12): Data-Backed Recommendation
The final phase produces the deliverable that justifies the entire sprint: a documented recommendation anchored in acquisition, usage, and iteration data—not a final verdict on the market, but the strongest defensible read of the signals we actually collected.
The validation report covers what we built, how we distributed it, what the acquisition and behavioral data showed, which iterations we ran and what moved in the metrics, and critically which next steps those data support. We typically summarize that as a go, pivot, or stop recommendation with full rationale and explicit notes on what the data can and cannot prove. Founders still own the business decision.
Beyond the report, the deliverables include the live product (production-deployed, not abandoned), a branding package, and a pitch deck structured around the validation work. When the evidence favors continuing, you have material to support a seed raise or first commercial push. When it favors stopping, you have a data-backed basis to reallocate capital and attention instead of guessing.
This is what success looks like: not shipping software for its own sake, but a data-backed foundation for the next decision. The product exists to generate that evidence, not to be the end state.

Who This Is Right For
The 12-week validation sprint is designed for founders who have a specific hypothesis about a B2B or B2C product, access to a target market they can acquire through paid channels, and enough capital to run a proper validation rather than a wishful minimum. It is built for people who need a decision-grade, data-backed read, because they are about to raise, or because they are committing significant resources, or because they have seen too many ideas die in year three after years of slow drift.
It is not the right fit for every situation. If you are building in a heavily regulated financial or healthcare category that requires licenses, compliance infrastructure, or institutional partnerships before you can acquire real users, the 12-week format may not map cleanly to your go-to-market reality. Similarly, if you need deep integrations with enterprise systems that require months of procurement before a single user can log in, the paid acquisition component of Phase 2 will not give you meaningful data.
The honest version: this process works when you can put a real product in front of real users through commercial channels and observe what they actually do. When that condition is met, 12 weeks is enough time to know.
